But capability and fit aren’t the same thing, and the gap between the two is what’s driving the bill. The decision is bigger than model choice alone. It also means weighing how long to let a task run, how fast the answer is needed, and what it’s worth spending time to get it. Those variables shift with every task and every user, and there are already more of them than anyone can hold in their head. It isn’t only people making these calls. Agentic systems choose models on their own, thousands of times over, as they work. That’s why routing has to be automated at the system level. An agent is now helping crunch the numbers and choose new sites for hotels based on solid data, for example - but a human always makes the final call. The ambition, says CTO Mark Smith, is to automate routine processes so colleagues are given more time to help guests, the company’s core mission. Whitbread’s AI Enablement Office will ensure “everybody will have the opportunity to build an agent”, says Smith, but within a governed, safe and cost-effective way. Budgets are largely committed, Christmas suddenly isn't that far away and anything difficult can conveniently become a "next year" problem. But Q4 has two jobs: 𝗱𝗲𝗹𝗶𝘃𝗲𝗿 𝘁𝗵𝗶𝘀 𝘆𝗲𝗮𝗿 𝗮𝗻𝗱 𝗰𝗿𝗲𝗮𝘁𝗲 𝗺𝗼𝗺𝗲𝗻𝘁𝘂𝗺 𝗳𝗼𝗿 𝘁𝗵𝗲 𝗻𝗲𝘅𝘁. There are still three months to drive important programmes home, remove blockers, make decisions and deliver the outcomes the business committed to. At the same time, the decisions that shape next year are already being made. Investment priorities, budgets, transformation programmes, technology choices and the people and capability needed to deliver them. That matters because a strong January doesn't start in January. If growth is the ambition, what needs to be in place to support it? If transformation needs to accelerate, what is currently slowing it down? If technology, data or AI investment is planned, what outcome will it deliver? And does the organisation actually have the leadership and delivery capability to make it happen? The plan doesn't need to be perfect. It will change as customers, markets and priorities change. But clarity creates momentum. Use Q4 to finish strongly, simplify what isn't working and make deliberate choices about what comes next. Then January becomes about execution, not figuring out where to start. Paul McPherson liked thisPaul McPherson liked thisEveryone credits Microsoft's turnaround under Satya Nadella to Azure and the cloud bet. They're half right. What made the culture change actually stick doesn't make the case studies, and it wasn't one thing - it was a purpose statement paired with a tiny change to how people were measured. Neither would have worked alone. I watched it happen from inside Bing - the scrappy underdog living inside an organisation used to being the gorilla in the room, already shipping weekly while the rest of Microsoft still sold on three-year cycles of shrink wrapped plastic discs. Nadella arrived with a new purpose: "to empower every person and organisation on the planet to achieve more." Although easy to dismiss as nebulous PR-speak, counter-intuitively, what it actually did was give the whole company permission to be more humble in a world where Amazon and Google were suddenly real competition - and it came bundled with growth mindset, borrowed openly from Carol Dweck, which spread well beyond Microsoft's own walls. But purpose gives people permission. It doesn't make anyone use it. What did that was ten percent of your performance rating getting tied to your contribution to Microsoft as a whole, not just your own team. Before that, meeting a colleague for the first time meant a silent audit - do our KPIs overlap? If not, it was "lovely to meet you, I never want to see or hear from you again!" There's a (real) cartoon of Microsoft's old org chart as divisions pointing guns at each other. It wasn't far off. Purpose opened the door. The measure is what got people to actually walk through it. HR is being asked to do this again, except it's generative AI at the door instead of the cloud. You've done this before. What's your purpose this time - and what's your ten percent? #RiseoftheHumans

So, I’m starting a series of short videos / whiteboarding sessions about the engineering problems our teams are tackling and how we’re thinking through them. The first is all about context, and how Work IQ makes Copilot special. Two companies can use the same AI model and get very different results. The model is important, but it does not come with an understanding of how your business or team works. That context is spread across the work happening every day: files, conversations, email, databases, and decisions. Figuring out what matters for a particular task, and what the model actually needs, is a hard & unsolved problem. That’s what we’re working on with Work IQ and why I’m starting here.

What's key here is the role of Dynamics 365 and Power Platform as the business process and context layer for AI. We often talk about Microsoft 365 as where work happens, but understanding a business requires more than emails, meetings, and documents. It requires understanding customers, cases, contracts, assets, suppliers, approvals, workflows, policies, and operational processes. 🔹 Microsoft 365 provides workplace context Who is involved, what was discussed, and what work is being done. 🔹 Dynamics 365 and Power Platform provide business context What the customer relationship looks like, which processes must be followed, what assets are affected, which approvals are required, and what actions can be taken. 🔹 Work IQ brings them together Creating a shared business understanding that Copilot and agents can reason across and act upon. For years, business applications were primarily systems of record. With Work IQ, they're increasingly becoming the system of business understanding. The data model, processes, business rules, workflows, and organisational knowledge captured in Dynamics 365, Dataverse, and Power Platform become reusable context that every Copilot and agent can leverage. Paul McPherson liked thisPaul McPherson liked thisToday’s Copilot Wave 4 announcements feel like an important milestone in the journey from AI assistance to AI-powered work. For the past year, many of us have focused on helping people ask better questions, create faster, and find information more easily. Wave 4 signals the next chapter: helping organisations not just use AI, but scale it, govern it, build with it, and increasingly delegate work to it. What stood out to me: ✅ A single Copilot experience that brings together chat, delegated work, creation, coding, and automation. ✅ New ways for every employee, not just developers, to build apps, automations, and business solutions using natural language. ✅ Greater enterprise focus on governance, managed runtime, and AI FinOps, because scaling AI requires visibility, control, and accountability. ✅ Continued investment in agentic experiences that move us beyond AI that simply responds, towards AI that actively helps drive outcomes. The big takeaway is that AI is becoming a platform, not a feature. The organisations that win will not be those with the most AI tools.
