Henry Norris posted thisThe $200 AI buffet is closing. Agents broke the subscription model. When one power user can burn thousands of dollars of API-equivalent compute on a $200 plan, “unlimited” stops working. What comes next is token surge pricing. Anthropic’s path to the public markets helps explain why... Private markets can subsidize compute economics. Public markets demand better margins. And the shift is already starting: --> Peak-hour limits. --> Session + weekly caps. --> Overflow at API rates. --> Premium pricing for speed, priority, and long context. --> Models charging tens of dollars per million output tokens. That’s Uber economics. You get the included ride. Then the meter starts. OpenAI is moving the same way: the sticker price can stay at $200 while the amount of compute included underneath it gets tighter because agents changed the math. A normal chat is cheap. A coding or research loop can consume 100–1,000× more tokens. That works when most subscribers barely use their allowance. It gets much harder to defend when investors start obsessing over gross margin. So AI pricing likely becomes three layers: 1. Smaller included quota 2. Higher pricing when compute is scarce 3. API-style billing once you blow through the bundle The heaviest users stop being the loss leader. They become the business. Tokens were priced like electricity in a village. Surge pricing is what happens when the village IPOs.

Henry Norris posted thisAnthropic dropped Sonnet 5.5 yesterday, and it’s a step change from Sonnet 5. 30%+ faster. Up to 30% cheaper. Opus 5.5 came out six days ago and was also a massive step change from Opus 5. At this point, picking a model feels a little like buying the newest iPhone the week before the next one drops. The bigger shift isn’t which model is #1 this week. It’s that “which model should handle this?” is becoming a runtime decision, not an architecture decision. Different request? Different model. Price changes? Reroute. Provider goes down? Reroute. A better model drops on a random Monday? You get the idea... The model layer is moving way too fast to hardcode loyalty. The teams that win here probably won’t be the ones that picked the “right” model. They’ll be the ones that made switching boring - powered by Merge Gateway.

Henry Norris reposted thisHenry Norris reposted thisAI has become a top line item at every enterprise, growing every quarter, and the only lever most IT teams had to control costs was telling employees to use less of it. But cost controls are only half of the story, because runaway token spend is a symptom of an even broader problem: most of what your company spends on AI goes to figuring out what you already know. This changes today with the Universal Context Layer in Merge for Workforce.Introducing the Universal Context Layer: a company brain that works with every AI tool and agentIntroducing the Universal Context Layer: a company brain that works with every AI tool and agent

Henry Norris posted thisPublic MCPs turn Agent Actions into a compliance incident with extra tokens burned. Your employees don’t need another chat box. To actually harness AI, they need an agent that can close the ticket, update the runbook, ping the owner, and take actions as them in systems IT already trusts. Public MCPs can’t be that. Unauthenticated servers. Static keys. 32 tools named “search.” Context windows used as dumpsters. Security does the correct thing and kills Actions. The “agentic workforce” goes back to summarizing Slack. That’s exactly why Merge for Workforce exists as the control plane in the middle: - 300+ maintained connectors, not registry roulette - SSO / IdP identity, role-scoped tools, full audit trails - any client: Claude, ChatGPT, Cursor, Copilot, internal agents - model routing so you’re not paying frontier-model prices to list Jira issues Yesterday, we shipped the other half: the Universal Context Layer. Doing was already live. UCL is the company brain: synced knowledge + skills, governed by each employee’s existing permissions. Instead of an agent probing 90 tools to guess what matters, it already has the right context. Then it acts. Know + Do + Govern. That’s Agent Actions for the workforce. Without that, you’re left with autocomplete with a liability attached

Pooja - all of that happens out of the box with Merge. And we provide insights under the hood within our platform.

Jason B - yes, you select the models you want to route to as fall back or based on the query load (and don't select what you don't want)

Henry Norris liked thisHenry Norris liked thisWe were once told to shut Higgsfield down. We had burned more than $10M of the $16M we raised and spent a year without a product that worked. As CEO, I felt responsible for setting the wrong direction. The creative directors we brought in helped us find a way forward. On 20VC, Harry Stebbings asked how my style as a CEO has changed. Here are the five principles I run Higgsfield on. 1/ Look for good derivatives. I care more about trajectory than pedigree. Adil had no famous company on his CV, just a computer science degree and shifts as a bartender and barista. Today he leads our 20+ person YouTube team and is the face of Higgsfield. 2/ Build on people’s strengths. Not everyone has to fit the same shape. If someone is exceptionally good at something, even something narrow, I build around it. 3/ Give people clear signals. I learned this from Jensen Huang. He has more than 60 direct reports, and when something matters, he tells all of them at once. I want everyone to know where we’re going and what’s working. How to get there is theirs to figure out. 4/ Let the strongest argument win. If a 20-year-old has the better argument, I want that argument to win. I need people to tell me when I’m wrong. 5/ Work hard, starting with myself. I work 80 to 90 hours a week, and I’m grateful to my family for their patience. Our team works just as hard, and I hope many of them will build real wealth and experience as the company grows. One lesson I keep coming back to is that momentum doesn’t last forever, so we keep pushing every day.

Henry Norris liked thisHenry Norris liked thisBetween getting married and moving to Chicago, it's been a big year. Luckily my product launches have kept pace. CloudZero has shipped a lot this year. AI Signals might be our best release yet. As AI spend spreads from development teams to marketing, sales, finance, security, legal, and more, AI Signals lets you: 🔸Break down your AI spend by department, team, model, and employee 🔸Associate every dollar spent with the work that drove it (content production, meeting prep, code review, etc.) 🔸Get alerted to spend irregularities, including the dollar amount and the cause A week from today, my colleague Kevin Lamb and I are hosting a webinar where we go deep on how AI Signals works.
